Migrating an AI application off a third-party platform into owned infrastructure for better governance, control and cost visibility.
Context
An AI application ran on a third-party platform. As usage grew, so did cost and the need for control over data, configuration and deployment.
Challenge
The organization wanted ownership of the application and its data, with clearer governance and predictable cost, without a disruptive rewrite.
Approach
- Mapped the application’s data, storage, functions and secrets dependencies.
- Migrated the database, object storage and serverless functions into owned infrastructure.
- Moved secrets into managed secret storage and hardened access.
- Established hosting and deployment under the organization’s control.

Lessons
